Table 2: PESTLE analysis

Political

From the above analysis, it can be noticed that in order to conduct business in a global scenario, the retail companies need to abide by the international trade laws. This would save the company from any unnecessary government intervention. Furthermore, the retail industry contributed extensively towards the global GDP. This sector represents around 31% of the global GDP and it also provides employment to the people throughout the world (Market research, 2016). Thus, at the time of downfall during the pandemic, the government has announced to help retail companies with assistance through funds (Bain, 2020). Additionally, the company Zappos to respond to the political factor had introduced aggressive pricing strategy for luring new consumers (Stromsodd, 2020). Thus, the impact of political factors is medium on the company, as it needs to abide by different laws and government intervention.

Economic

Figure 3: Global growth of GDP

(Source: O’Neill, 2022)

From the above figure, the GDP can be noticed to drop to a significant extent after the emergence of covid-19 pandemic. However, after ceasing of covid-19 restriction to a certain extent, GDP grew to 5.88% in 2021 (O’Neill, 2022). However, the global inflation rate has substantially increased to 4.35% in 2021 (O’Neill, 2022). Additionally, it can be stated that economic factors pose a high impact to Zappos as with the analysis of GDP, inflation and others, the marketing, pricing and other strategies would be fixed. Nevertheless, with an increase in GDP, the company has adopted a marketing strategy to market the company’s products through word-of-mouth (Asking lot, 2020). The company has attempted to increase customer experiences for achieving success in the present scenario of the market.

Social

The inclination of consumers has substantially increased, especially after the emergence of covid-19 pandemic. Furthermore, the rate of global population is also significantly increasing creating a huge opportunity for the company to flourish in the market. Thus, Zappos in this regard is looking beyond the use of e-commerce for ensuring that the company lasts for 1000 years (Jennie Bell, 2019). Additionally, the company is combining mobile with personal customer service for enhancing shopping experiences that would contribute towards increased sales (Tode, 2022)

Technological

Different companies in the retail industry are increasing their spending on technologies for acquiring added advantages. In this regard, Zappos also uses several technologies for running models and training. Additionally, for predicting sizes of customer apparel, it uses SageMaker of Amazon (Amazon, 2020). On the other hand, Zappos is also using AI (artificial intelligence) for rebuilding its search engine (Modern retail, 2019).

Legal

The businesses need to abide by country laws for conducting businesses efficiently. From the PESTLE analysis, different laws can be noticed for protecting the employees in the US (ICLG, 2022). In this regard, Zappos abides by these laws that assist in protecting employees and also assists the company in appropriately operating in the market ethically.

Environmental

Inclination of consumers as well as companies towards sustainability is increasing rapidly. Thus, Zappos has started recycling programs for putting up lower impacts on the environment (Zappos, 2022). Additionally, the company has also incorporated advanced waste management plans for helping the planet survive efficiently.

Need for change

From the above analysis, different aspects of the environmental factors can be noticed. However, the company needs to integrate high security software in its system as a theft has been analysed in customer information (The fashion law, 2019). Furthermore, to take advantage of the technology, the company needs to acquire blockchain technologies. Additionally, for increasing environmental sustainability, the company needs to incorporate renewable energy sources.

Strengths Weaknesses
●      Strong brand image

●      Efficient customer relationship management (Montes, 2021)

●      Strong online presence

●      Weak security system (The fashion law, 2019)

●      Similar product line

●      Negative impact on customers for Amazon and Zappos merger

Opportunities Threats
●      Launching new products (Berthene, 2021)

●      Shipping to international markets

●      Improving online security system

●      Increasing rate of cyber crime

●      Intense competition (Craft, 2022)

●      Losing trust of consumers

Table 3: SWOT analysis

Strengths

The company has a strong brand image. Furthermore, the company maintains a high level of customer relation for increasing revenues. It can be stated that Zappos is the epitome of customer service and this is one of the reasons for the merger of Amazon with Zappos (Montes, 2021).

Weaknesses

The company has a similar product line that would increase a sense of competitors among relevant competitors. Furthermore, the theft in customer information can be a huge weakness as it can lower the trust of potential consumers (The fashion law, 2019).

Opportunities

The company has launched new products such as clothing; this would provide the company with advantages like lowering the dependence on a single product range that is shoes (Berthene, 2021). Additionally, the company can expand its businesses to other countries to increase sales further.

3. Strategy identification and implementation

3.1. Strategy to overcome challenge/s

There are three major challenges or needs for change which are being witnessed by Zappos. As mentioned in the above section, these needs are the utilisation of renewable energy resources by the company, implementation of blockchain technologies in the business and use of high security software applications in order to enhance the protection of the company from cyber attacks or data loss. For the purpose of overcoming mentioned challenges, an effective technological advancement strategy needs to be designed and implemented. In the following section, an effective strategy will be proposed using incremental decision model and rational model of strategy development.

Incremental decision model

Based on the incremental decision model of strategy formulation the technological advancement strategy will be developed in three consecutive steps. These steps include identification of the problem, development of solution and the final step includes implementation of the solution.

The problem which has been identified is that the company is exerting negative environmental impacts that need to be reduced. Adverse environmental impact reflects poor sustainability of the company (Perey et al. 2018). In addition to that, the company is experiencing security threats in terms of digital technologies. Lastly, the blockchain of the company also needs to be improved. To overcome the challenge of reducing negative environmental impacts the company can effectively utilise renewable energy sources like solar or wind energy to minimise the exploitation of non-renewable energy sources. In addition to that, the company can also utilise the advanced software applications available in the market to enhance the security system. In order to enhance the blockchain system of the organisation, blockchain technologies can be effectively used.

Rational model

There are several steps of strategy formulation according to the rational model of decision-making (Mukherjee et al. 2018). These steps include identification of the problem, determination of target, development of alternative solutions, evaluations of the different solutions and selecting the best suitable solution based on the evaluation. Finally, implementing the solution and evaluating its impact. As it, the problems have already been identified in the previous section, based on those problems different solutions have been proposed. For example, either sustainability of the company can be enhanced by reducing the use of non-renewable energy can be reduced significantly or the renewable energy sources can be incorporated in the business operations. After the evaluation, it has been established that use of renewable energy is a more appropriate choice as reduction of use of non-renewable energy sources alone can impact the business operations negatively and minimise the performance of the company. Similarly, adoption of blockchain technologies has shown to be a suitable solution after the evaluation of the solutions. All the solutions mentioned above are directly or indirectly related to technological advancement thus, the strategy developed here can be considered as a technological development strategy. In addition, this strategy can successfully improve the performance of Zappos to a great extent.

Success factors

Success factors can simply be explained as areas or factors involved in the business which are vital for the growth and success of the business organisations (Vrchota et al. 2020). There are a number of success factors, which contribute to organisational success significantly. Some of them are briefly discussed below.

Quality of the service or products

One of the most critical factors responsible for the success of any business organisation is the quality of the products or services provided by them (Hoe and Mansori, 2018). Hence, Zappos can focus on the quality of the clothes, shoes or other items provided by the company in order to collect positive feedback from the consumers. This will eventually improve the brand image subsequently improving the profitability of the company.

Leadership

Effective leadership is another factor needed for the proper implementation of business strategies. A capable leader can ensure the desired outcome of the business strategies by motivating the employees to perform to the best of their abilities (Novitasari et al. 2020).

Finance

Finance or investment is a crucial factor for organisational success. Any kind of strategy cannot be successfully implemented by the business organisation without the availability of adequate finance. Hence, for the implementation and success of the business strategy availability of sufficient capital is necessary.

3.2 Implementation of strategy

In the following section, a plan to implement the technology development strategy will be included. The given plan will show the objective of the strategy along with the specific steps to be implemented. In addition to that, resources which will be required to implement the strategy will also be highlighted. Finally, the time limit needed to successfully implement the strategies will also be suggested here.

Objective Strategy Implication Resources Time bound
To improve the sustainability of the company In order to utilise renewable resources of energy effectively, a number of actions will be taken. These actions include installing solar panels in order to utilise solar energy, devices to utilise wind energy to use in the warehouses and use of clean energy in the supply chain. Installment of solar energy panels will generate solar energy, which is a type of clean energy. This will significantly increase the sustainability of the company to a great extent. Apart from that, wind energy will also help in reducing the negative impacts of using non-renewable sources of energy on the environment (Adebayo and Rjoub, 2022). Furthermore, using clean energy sources in the supply chain management will successfully improve the sustainability of the organisation even more. Increased sustainability will attract a large number of consumers towards organisation eventually increasing the bottom line of the company (Hu et al. 2019). To achieve the purpose of improving sustainability money capital will be required. In addition to that, human capital will also be required. 6 months
To improve  security for enhancing transparency and trustworthiness To meet the objective of improving security of the system, developing useful software applications is necessary.

Apart from that, utilising existing applications is another strategy to improve security.

Cyber security threats are a huge concern in today’s world (Hossain et al. 2019). This poses a risk of severe loss for the business organisations. Hence, it is mandatory to take proper measures to improve the security system of the company in order to eradicate the chances of cyber attacks to be experienced by the company in future. To fulfill this purpose, the company will require to effectively integrate strong software applications in the business operations. These applications will help the company to avoid any potential of cyber attacks by automating various processes like data configuration and others. Software experts will be required for developing the new applications. Apart from that, a significant amount of money will be needed to avail the existing applications. 6 months
To keep the record of transaction Incorporating blockchain technology Blockchain technology has become an essential need for the business organisations in the current world (Fenwick and Vermeulen, 2019). Incorporating this technology will reduce the operational costs. In addition to that, it will ensure the rapid transaction process. Apart from that, it will also increase the transparency of transactions. Advanced equipment or devices will be required to incorporate blockchain technology. Additionally, a number of experts and highly qualified employees will also be required to maintain secure blockchain. 12 months

 Table 4: Implementation plan

Overall, the above given plan can be efficiently used by Zappos to overcome the different challenges faced by the company, which has been discussed above.

Possible consequences how change management will be useful

Implementing the designed strategy in the business can be influenced by the principles of change management in both positive as well as negative manner. There are four core principles of change management including understanding the change, designing the change, incorporating the change and stabilising the change. All the mentioned principles are crucial for implementing the new strategies in any business organisation. For example, if the company fails to identify the appropriate change required in the organisation, it can alter the next three steps of strategy development and implementation to a great extent.

Similarly, an effective plan developed for bringing the change possesses the potential of successfully enhancing the overall performance of the company (Love and Matthews, 2019). This is one of the most important stages of bringing a strategy shift in the business as any mistake in designing the strategy can cause a severe loss of resources in future. In addition to that, the third and fourth principle of change management can be focused greatly in order to effectively sustain the desired change in the company and to receive the maximum positive outcome of the strategy.

Ways to improve readiness and innovation

There are several ways through which the innovation and readiness of the organisation can be improved. Effective communication can largely help in improving the readiness to change in organisation (Stouten et al. 2018). It can be beneficial for spreading the idea and objective of change to be implemented in the organisation among the employees of the company. On the other hand, lack of communication can be responsible for the failure of strategy implementation in some instances as well.

Improvement of innovation can also be achieved by focusing on certain aspects easily. For example, bringing innovations in the business requires adequate money capital (Richter et al. 2018). Hence, increasing the investment can successfully help in improving innovation. In addition to that, recruitment of skilled and qualified workers will also help in properly utilising the advanced technologies, which in turn will improve the innovation in the business. Overall, it can be stated that these initiatives can help in improving the innovation and readiness of the organisation significantly.

4. Leadership Values to Manage Strategic Change

4.1 Leadership styles and organisational performance

Leaders are known as the one of the most important drivers in an organisation who can lead a company towards specific goals. There are several different leadership styles in the marketplace and according to the organisational requirement companies opt for styles (Ismail and Fathi, 2018). Among leadership styles, the most common ones are autocratic, affiliative, bureaucratic, coaching, democratic, delegative, emergency, strategic, transactional, transformational and visionary. All of them have several ways of leading people and have their own advantages and disadvantages. It can be stated that with adopting a different leadership style organisational performance will always be affected. As per the view of Al Khajeh (2018), in the organisations investigated, autocratic, transformational, and democratic leadership styles were found to have a favourable influence on corporate performance.

In contrast, charismatic, transactional, or bureaucratic leadership styles were considered to have a negative impact on organisational performance. Organisational success is linked to style of leadership, which has both a good and detrimental effect on growth. It is critical for a style of leadership to provide employees with opportunities, a feeling of connectedness, and the ability to engage in judgment (Al Khajeh, 2018). One of the examples for this statement of leadership influencing organisational performance will be Microsoft. Satya Nadella is the leader of the organisation and soon after his appointment, he has completely changed the culture of the organisation which has positively impacted on all over company revenue (Singh, 2020).

Figure 4: Microsoft revenue

(Source: Vailshery, 2022)

Nadella’s main motive from the first day was “move fast, fix things, be nicer” which is offering a great outcome to the overall organisational performance (Wadhwa et al. 2021). Considering the analysis of Al Khajeh (2018), three leadership styles will be taken into account that are found to be having positive influence over the organisation categorised as autocratic, democratic and transformational leadership style. In terms of autocratic leadership, leaders will be able to monitor the entire process of control over the organisation. Autocratic leaders are the one who make choices and judgment individually without involving any other employees in the entire process of decision-making (Hunt and Fitzgerald, 2018). It might work out as efficient to undertake autocratic leadership in Zappos decision making and management process along with getting a clear chain of command and mentoring. Adding to this, the focus is entirely directed towards the objective of the organisation. However, there are several weaknesses which may impact Zappos performance such as discouragement of input given by the teammates and hurting the moral and creative solution of the expertise (Hogg, 2021). It is very important for an organisation to undertake a leadership style that will recognise success along with being effective with the entire organisation and thus, autocratic might not be effective in this respect.

In contrast, while undertaking the democratic leadership style it might help in participation in discussion, encouragement and exchange of ideas efficiently. It has been found out that half of the country is utilising democratic leadership style. In this case, the United States, Indonesia, South Korea, Netherlands and Philippines are one of the nations who extensively use democratic leadership in their organisation (Cherry, 2022). While giving an example one of the most renowned organisations Google Inc is found to be having a democratic leadership style along with this Jack Dorsey the former CEO of Twitter was also one of those who was having democratic leadership style (Garibay, 2021). The reason why democratic leadership will be effective is due to its focus on offering more creative and amazing solutions with group member commitment. Along with this, it has been acknowledged that democratic leadership has high productivity and improved group morale (Abubakar et al. 2018). They are freedom, openness, respect of different opinions and many more which are embraced by democratic leadership style. In contrast, it does have several disadvantages such as communication failures, security issues and for decision making by unskilled members which might hinder Zappos performance (Caillier, 2020).

The final focus will be on transformational leadership style. Transformational leader is known as the person who encourages, motivates and inspires the employees in order to be innovative and creative, which shapes their personal and professional success. Transformational leaders are the most trusted leaders in today’s generation as the companies and the marketplace are going very competitive currently (Kwan, 2020). Transformational leaders believe in training their employees and take authority over the entire decision process along with supporting the employees with present and future aspects. This context of transformational leaders can be described with the help of transformational leadership theory. Transformational leadership theory has four stances which reflect inspirational motivation, intellectual stimulation, idealised influence and individualised consideration with current uncertainty in the global marketplace (Andriani et al. 2018). Transformational leadership is known as the one, which helps in increasing the overall organisational performance why having a vision teaching abilities.

Figure 5: Transformational leadership theory

(Source: Siangchokyoo et al. 2020)

There are numerous examples that are currently using transformation leadership in their organisation. The examples are one of the most active organisations currently operating such as Amazon, Netflix, Apple and many more (White, 2018). While considering transformation leaders for Zappos, it has been found out that it will probably reflect great advantage to the organisation. Even though the company has been taken over by Amazon, their existence is still there. Transformational leadership style will lower turnover cost, engage employees, create passion and encouragement of learning, and improve communication along with focusing on ethics (Farahnak et al. 2020). Transformational leadership style will be able to have contributing positive office culture and extreme influence in terms of their vegan shoes along with embracing sustainability to an extent.

It has been found out that Zappos is currently following the leadership style of the Holacracy model which is generally based on self-organisation. Holacracy is a model which is built for focus on work along with people and the employees with great training procedures. The only uniqueness of this model is anyone can have the chance to become a leader of the organisation (Paulise, 2020). However, with the changing marketplace it is important to have a change in organisation search as in leadership style. Concerning the context of transformational leadership style, the leaders will be able to retain the change in the organisation along with sustaining their core value (Jia et al. 2018). Transformational leadership will help Zappos to fulfill corporate social responsibilities and duties. Transformation leaders unite people with the common purpose which empowers them for the future success of the corporation. They will inspire change in CSR strategy while incorporating CSR practices in the organisational management practices. Concerning the theory of triple bottom line; people, planet and profit will be taken care of by transformational leaders by building a CSR strategy (Liang et al. 2018).

Figure 6: Triple bottom line theory

(Source: Liute and De Giacomo, 2022)

Sustainability and CSR is becoming the major trends in the current market, due to which transformation leaders will be primarily focused in this area of changes. Transformational leaders are all about transforming an organisation and its influence on sustainability (Shafi et al. 2020). Transformation leaders will take strategies concerning Zappos’s suppliers, vendors and even the organisational investment which will allow in fulfilling all responsibilities of being sustainable.

4.2 Recommendations

After the overall analysis, some valuable recommendations for Zappos are given below.

Improvement of security through advanced software

From the above analysis, it is clear that the organisation needs to improve its security that has been noticed in customer information. Hence, the organisation is recommended to improve its security through advanced software. More specifically, the utilisation of new technology can help the organisation to improve its workforce management (Calzavara et al. 2020). Apart from that, the organisation can also utilise software of facial recognition, touchless system access, security robots and others. On the other hand, in order to secure information regarding its business operation the organisation can utilise technology like password protection. More specifically this kind of initiative would help the organisation to protect important data.

In this current error of globalisation, the focus on sustainable development of companies has been increasing (Umar et al. 2020). Zappos also needs to be more active in the implication of sustainable development practices. The organisation needs to be more focused on the utilisation of renewable energy sources. Therefore, it is recommended to the organisation to take strategies for utilising renewable energy sources. More specifically, the organisation can utilise solar energy in its business operations which would impact greatly on its sustainable development. In order to do that the organisation can invest in installing solar panels. On the other hand, the company can also use wind energy in its warehouses, which would also be beneficial for its sustainable development. Most importantly, the organisation needs to focus on the utilisation of clean energy in its supply chain.

In order to be sustainable in the marketplace of the global ecommerce industry the organisation needs to be focused on innovation. It can be recommended that the organisation should adopt blockchain technology in order to improve its business operations. More specifically, utilisation of blockchain technology can smooth business operations of the organisation (Kumar et al. 2020).  On the other hand, the use of blocks and technology can help the organisation to increase trust, transparency and security which would be beneficial for the organisation. It is evidence that or utilising this kind of advanced technology the organisation needs to take a strategy for improving employee’s skills. In this regard, the organisation can be focused on training and development of employees. More specifically, it has to take strategies to enhance knowledge and skills of employees regarding advanced technology. Apart from that, the organisation needs to hire IT expertise for ensuring proper use of blockchain in its business operations.

Enhancement of financial support

It is that for the full payment of above-mentioned recommendations the organisation needs to enhance financial support. More specifically, for the utilisation of advanced technology the organisation needs to invest adequate money. Similarly, in order to foster innovation the organisation needs to invest enough capital. On the other hand, for the installation of solar panels at warehouses of the organisation, it needs to invest a large amount of capital. In other words, in its sustainable development the organisation needs to invest a significant amount of money.
