Cloud based CRM software is accountable to transform an ordinary project into more efficient ones by boosting levels of strategic competency. As opined by Nguyen and Ali (2021), cloud-based CRM projects are carved out in organisational frameworks with intent of specifying a particular niche and at the same time to fulfil variegated business needs. The Hilti Group, which is responsible for manufacturing and development of sales professional products for construction sector has eyed cloud based CRM device implementation in terms of boosting profits and of managing performance at a greater level. As per data, The Hilti Group also emphasised areas of development on organisation, allied with this digital transformation (Salesforce, 2022). For instance, implementation of Salesforce in daily operation would curtail chances of undertaking repetitive tasks. Attaran and Woods (2018) discovered that cloud-based CRM software and their application on daily operations would drive culture of Hilti Group in an innovative way and simultaneously would bring about revolutionary changes. Being a performance based organisation, The Hilti Group has presented this cloud-based CRM implementation project as one of the most important ones which would consequently inculcate a culture of success.

Customer relationship management is technological equipment that in current times allows both leading and small organisations to automate and synchronise every facet of consumer interaction. Salesforce is a reputed CRM tool and its application induces growth in performance through better messaging and company outreach. In addition to that, consumer-facing teams of The Hilti Group would be empowered by real-time data and would be able to derive credible consumer experiences.

Recommendations for project plan and its effective execution

Project planning is of paramount importance for business organisations to initiate a project, attested with noble and profitable purposes. As per view of Zhang et al. (2019), project planning offers a clear structure and foresight for effective execution and also influences proper allocation of project related activities. The current project of The Hilti Group is to migrate important and highly confidential data items from old SAP to new Salesforce CRM platform. Hilti Group being a globally reputed organisation is operating this project by entailing more than 20,000 of employees across 23 countries. In this context, based on nature of digital transformation project of Hiti Group, adoption of automated project management devices is highly required for pacing up work effectiveness and overall efficiency.

Recommendation for managing project portfolio

The term based on portfolio matrix is mainly a chart that used an organisation to analyse their industry growth and market share related analysis effectively. In the case scenario analysis of Hilti group, it is observed that this organisation currently wants to improve their IT infrastructure based on SAP to improve digital transformation in business. As discussed by Danesh et al. (2018), there are two axes observed where the horizontal axis is to check out market share of an organisation based on some specific services or products within a business. However the vertical axis is present to analyse the growth of a business based on market opportunity and sales performance. From this analysis of Hilti group, it is observed that this organisation has the opportunity to improve their market growth effectively that is required to be improved. This analysis helps to improve the opportunity of this organisation that provided them a major impact in their business that is needed to be used in this business. With technological developments, this portfolio matrix helps to enhance business market growth analysis that provides major impacts in business.

For improving the business management procedure within Hilti group, it is required to improve their business portfolio matrix checking which helped them to choose a project based on theory profitability. As discussed by Topchiy and Tokarskiy (2018), it can be helped to improve the profitability in business which provides a major impact in business sustainability developments. For managing effective portfolio matrix for a project the organisation can follow major steps such as

  1. Identify project objectives and guidelines based on a business.
  2. Research as well as captures ideas and requests
  3. Select the project
  4. Initiates a project efficiently and validate the portfolio feasibility
  5. Monitor and controlling the portfolio based on managements.

These steps helps this Hilti organisation to maintain the business which provide more success in their business. In this context, the businesses are mainly required to improve their cloud based technology that helps to improve their business transformance as well as helps to provides better performance efficiently.

B. The Organisational Context

For analysing the Hilti group business effectively, it is required to analyse based on TOWS or SWOT matrix that helps to improve the knowledge about business conditions. The help of this analysis helped to improve knowledge about the business strength and weakness that provides a major impact in business developments. The Hilti group is required to improve their business strength and opportunities with help of this analysis that help to rescue their business weakness efficiently. As discussed by Lee et al. (2017), in this context, the TOWS analysis is based on the Hilti group is required to improve the business performances based on the digital transformation efficiently.

Application of TOWS framework on The Hilti Group

Strategic analysis is vital for an organisation as it eliminates possible hurdles and barriers from its trajectory. As per view of Mina et al. (2020), TOWS framework is a simple analytical tool that is leveraged to compare and decide business strategies in terms of delivering superior results. The Hilti Group being a world leading organisation is in dire need of assessing its strengths and weaknesses to further derive insight regarding potential opportunities and threats in the target market.

(Source: Created by author)

Analysis

From the TOWS table, it is to be stated that market leadership, innovation and research on cutting-edge technological equipment are most prominent strategies of The Hilti Group. On contrary, mission of The Hilti Group is to create a passionate consumerbase in terms of carving out a better future. Savari and Amghani (2022) stated that purpose behind application of TOWS framework is to align internal strengths and weaknesses with that of external opportunities and threats for developing greater potential of success. For instance, global operation of The Hilti Group might compel it to confront political and economic risk factors. In face of mentioned contingencies, this stated organisation might witness a significant decline in profit generation process. Hence, a threat factor can give birth to an organisational weakness. Similarly, commitment of Hilti Group to deliver only superior materials and high quality technological solutions has provided the opportunity of investing more on research and development.

Recommendation for Organisational structure

In view of above discussion derived from TOWS table, it is to be elucidated that functional organisation structure can be developed by The Hilti Group. De Vries and Van der Poll (2018) asserted that functional organisation structure stands for division of an organisation and its operation based on a set of functions. For instance, finance department, IT department and Human resource segments would be operated and controlled by individuals who have knowledge in these fields. As per functional structure, every department has their different executive and it is thus an effective form. Hilti Group, being a global leading organisation through capitalisation of functional structure and hierarchical pattern can effortlessly integrate specialised talents in different areas of expertise. Hong et al. (2019) found that functional structure of organisation is extremely effective under certain scenarios like large fixed assets, reduced levels of change and cost-based competition. However, application of functional structure in Hilti Group would undoubtedly cluster workers into functional areas such as, finance, marketing, production and public relation.

Chain of command is one of the most crucial factors within organisational structure as it boosts productivity and performance of employees. Asita and Alasomuka (2019) opined that a chain of command stands for ability to distribute responsibilities and power. At the same time, chain of command ensures that every worker is assigned with a particular responsibility. Different leadership in different departments of same organisation also reduces the huge burden of stress from a single leader. It is to be anticipated that systematic implementation of functional structure or hierarchical pattern can undisputedly metamorphose whole global business into more flexible and seamless ones.

Anticipated strengths and weaknesses associated with recommended structure

Functional structure of organisation has several advantages like clear career paths to enhanced levels of specialisation and increased level of efficiency. For instance, sole focus on a specific business area would keep the diversions away and a team of extraordinary specialists would also be found. Along with that, pace of progress of organisations become slower as segmented decisions would be required to be integrated for final decision making. Hilti Group would have to deal with all these advantages and disadvantages owing to application of functional structure in organisation.

C. Project Governance

Compare disadvantages and advantages of two project governance frameworks

Project governance is based on a framework of accountability and authority that controls and defines the outcomes, outputs and benefits from programmes, projects and portfolios. Agile is one of the project management methods that aims at continuous development and iteration of different stages to complete the project work. As discussed by Azanha et al. (2017), waterfalls are based on the linear sequential framework in which projects were completed sequentially in each of the stages. The agile method divides project development life cycles into the springs where agile is based on the software development process into distinct phases.

In the Agile method, all the projects and businesses are not suited to be observed effectively. There are both advantages and disadvantages of an Agile method that helps to improve a business project management method or framework implementation to get better results from the business.

Advantages

  • Agile methods of project governance are client-forced that make sure that clients are engaged in every stage of a project continuously.
  • As discussed by Bogdanova et al. (2020), the Agile project management method helps to ensure the quality of products that are maintained.
  • Team members demonstrate better performance as the collaboration and coordination among team members are the basic key for getting success in agile projects.
  • It is mainly applicable to complex and large projects.
  • Risks are minimised as the procedure is based on incremental progress.

Limitations

  • Agile methods are more costly rather than other methods.
  • It is not effective in small projects.
  • It is needed to have a clear idea about final products otherwise the project goes off track which contains risks in business.
  • The agile method needs senior programmers to initiate all important decisions during an organisation’s meetings to reduce conflicts.

The waterfall method is based on linear models that help to improve project quality by improving each of the stages and running successfully. It is a straightforward method for project management to perform progress measurement easily. In this method, stakeholders or clients are not that involved compared to agile frameworks.

Advantages

  • Each of the sequential phases has proper deliverables and requirements that help to make an easy planning and management process.
  • As discussed by Di Matteo et al. (2019), the Waterfall method suits best for well-defined requirements and scope of a project.
  • It is suitable for small projects.
  • In this method, everything is documented in a significant way.
  • It speeds up deliveries of a project.

Limitations

  • The waterfall method is not suited for large and complex projects.
  • It is difficult to turn back the project into previous stages and apply changes in a project for better progress.
  • If the requirements of a project are not well defined, this project governance will work with low efficiency.
  • Testing of stages takes place after the end of developments. For this reason, this method is quite expensive as well as time-consuming to fix the errors and turn back to a stage.

Recommendation for two project governance and justify better framework for this scenario

In the project of the Hilti group, it is required to improve the project management governance model implementation so that helps to provide help towards the project to get success. In this context, the Agile method helps a project to improve their decision making in the time of meeting and discussion to improve project working quality. However, the waterfall methods help this project success changes by testing each of the stages after development. As discussed by Fustik (2017), the waterfall method is time-consuming and might provide issues to complete the project in less time. Project governance helps to give confidence to the director of the board that investments in a program, project and portfolios are being well managed. In this context, Agile and Waterfall are based on two different frameworks that both have some similarities and dissimilarities that are needed to be found out to implement a framework in business in terms of business developments. As discussed by Kennett-Hensel and Payne (2018), it is said that the Agile method of project management needs to be implemented in this project as it can help to improve the project work more effectively.

Recommendation of project governance and justification based on recommendation

For the development of a business, it is required to improve a project management princess that helps to increase the success rate by reducing project risks. The Hilti group is based on multinational organisations which are required to change their technological infrastructure to update the organisation. As inspired by Liu et al. (2019), it is one of the major projects that required major time to complete the project. In this context, the Agile method is mainly suitable for large projects that help to improve this project management efficiently. The Agile method is client-focused and helps to improve the innovation of Hilti group business by updating their IT salesforce effectively. This project method can help the organisation to re-skills all IT, sales and marketing that helps to improve employees motivation and also to do the work effectively. Agile project management can be improved to manage software development such as the current transformation project of the Hilti group.

D. Leadership

Role of leaders in project management

Leadership is an important part of every business to improve the systematic process of work along with the development of employees’ motivation level to perform their tasks with more accuracy. It is the art of motivating a group, or people for acting toward achieving common organisational goals. In a business setting, this leadership can help direct the colleagues and workers with a strategy for meeting the organisation needs. It is seen that in a specific project, a project leader plays a major role that helps to improve business effectiveness. As discussed by Macheridis (2018), in this context, it is required to improve the leadership staples in a business that provides an impact in the development of project work that provides a major impact in business. A good leader provides motivation and influence to employees that help to increase the business development process effectively. The leaders can also provide a clear vision to their employees so they can improve their working development as per the organisation’s requirements. This project is based on the IT and digital transformation of business and in this context, the leaders are needed to improve the goals and objectives of this project. As discussed by Mathar and Gaur (2020), clear ideas about the project are also required to be provided to team members so they can initiate better performance within a business that helps to increase business as well as organisational sustainability efficiently.

In this Hilti group project, it is required to improve overall project work for developing the IT and transformation of business digitally with the help of SAP (Hilti.group, 2021). In this context, the development of business is possible by improving the workers working efficiency within the business effectively. In this present project, the leadership of leaders helps to improve motivation that helps to improve the technology implementation process gathering knowledge to work with technology to the team members. This training and development program helps them to improve their motivation level that helps to increase the overall sustainability of a business. Therefore, it is said that the leader has a major role in business or a project to develop that work efficiently that helps to get success to deliver the project with better quality output significantly.

Recommendation for current scenario management

The current project concentrates on the IT development of an organisation based on cloud computing, infrastructure development, digital work implementations. In this context, it is required to improve some training and development programs for employees so they can improve their knowledge about working with technologies that help to make the overall working process smoother. As discussed by Njeru and Kariuki (2019), leaders are needed to improve communication opportunities with employees so they can understand their requirements, strengths and weaknesses efficiently. Based on this understanding, leaders can gather opportunities to improve overall project performance by providing appropriate quality tasks to each of the employees.

The Salesforce is also helping the Hilti group in this project and for sustainable development, it is required to have proper management decisions and communication with this organisation so they can improve their innovative wiring princess. As discussed by Salvarli and Kayiskan (2018), it is observed that the Hilti group is based on the international market, therefore they are needed to maintain their organisation’s working quality that provides better quality products or services towards their clients. However, this development is possible with developing employees’ knowledge and skills in this particular perspective. For managing the present project based on this Hilti group with the help of SAP, it is required to develop their leaders’ decision-making process as per the requirements of developments that provide a major impact on overall business development and help to deliver a project in time with proper output.

E. Advanced Planning and Scheduling

Advantages and disadvantages of project management technologies or tools

For delivering the project of the Hilti group based on the present scenario, the agile method and waterfall method has been chosen to provide better methods for these projects. As discussed by San Cristóbal et al. (2018), the advantages and disadvantages of both methods can be observed that helps to increase business or project effectiveness. The advantages and disadvantages of Agile methods are presented below.

Advantages Disadvantages
1. Agile tools help to produce superior quality products in a business or project. 1. In terms of resources planning, Agile faces difficulties that provide limitations in a project to allocate resources efficiently.
2. Customer satisfaction is a focus of this project management tool that helps to enhance project sustainability. 2. Limited documentation process in a project.
3. Provides a better monitoring system and control projects effectively. 3. Agile method delivers fragmented results or outputs sometimes regarding management work as well as hamper transformation process of a project.
4. Project predictability  enhanced for an organisation 4. It does not have a finite end
5. This method is capable to reduce business risks 5. The measurements are difficult for the Hilti group.
6. Helps to provide flexibility to finish a project successfully 6. The team of project management work is side-tracked for lacking effective processes.
7. It is capable for team members to provide better quality work. 7. Difficulty in collaborations and cooperation to maintain project work.

Table 2: Advantages and Disadvantages Agile Management Methods

(Source: Created by learner)

The waterfall method of management also has features as well as disadvantages that can be shown below.

Advantages Disadvantages
1. The waterfall method is easier to understand and implement in transformation. 1. It is difficult for an organisation to test in every stage and fix errors as it tasks more time to complete the project.
2. All the stages can be managed with more accuracy. 2. No working software is available.
3. The Hilti group can progress and complete stages of transformation at a time. 3. Major risks and uncertainties are faced at the time of implementation of this management tool.
4. The major advantage of this tool is based on no overlapping. 4. Less effective in an ongoing project
5. Framework is suitable for small projects where changes and requirements are transparent. 5. For complex or object-oriented projects, this method is not the best option.

Table 3: Advantages and Disadvantages of Waterfall Method

Chosen project management method for a current project of Hilti group

In the Hilti group project, it is required to improve the IT software as well as switch to salesforce from SAP after 20 years. For making a transformation process or change process, an organisation should choose Agile project management frameworks. As discussed by Shelygov et al. (2019), the selected project management method is capable of improving IT development in business by providing knowledge of employees about IT significantly. There are also some reasons to choose the agile method that needs to be analysed to get the justification about the selected method and help related to the method in project developments. Agile project management technologies have principles that help Hilti group for switching the Salesforces from SAP efficiency. This particular management process is based on satisfying the consumers or users. In this aspect, employees of this Hilti group can be found satisfied with the help of continuous delivery based on the development process.

The Agile model in business helps to concentrate on clients that help to analyse customer requirements that provide ideas about development pieces more accurately. Moreover, the management model of agile tools can deliver to an organisation for the transformation procedures to help this companies identify changes. As discussed by Thesing et al. (2021), the Agile method promotes face-to-face communication that is helped to develop the business context for the Hilti Group for communicating with its employees, stakeholders, and other members. For developing a business, this Agile method provided help to increase project archive that leads to the success of the project in a better way.

F. Managing and Leading Change

As per the present scenario, it is observed that the Hilti group is required to transform their IT software from SAP to Salesforce provides them major changes in their business after 20 years. It is challenging for an organisation to complete the project with better quality output. The Hilti Group has started their project and they are predicted that project will be completed within project deadline. This major change in their organisation infrastructure helps to improve their business at the multinational level. These changes in Hilti group IT software can affect more than 20000 workers in over 23 countries as well. In this aspect, organisations are needed to involve the people in change management procedure by advising them on the incorporation of this mansion process in the current project. The Hilti Group is required to maintain their project working process with the use of change management that provides impact on their employees in a positive way that helps to improve overall project deliverable quality by keeping the time perfectly.

For developing the change management in business, it has five key principles which an organisation should focus on identifying based on change benefits, building based on coalition according to change, assessing based on company readiness, personalisation based on some changes and measuring based on sustain performance according to changes. This aspect is needed to be followed by the Hilti group to handle this transformation procedure effectively (Glassdoor, 2021). In this context, change management implementation on this project helps to take initiative for the technological changes based on organisation requirements. As discussed by Cheng et al. (2017), principles of change management help Hilti group to improve their business working process that helps to improve the sustainability of the project and better output in this business efficiently.

According to the model of McKinsey 7-S, it is observed that the Hilti group in the scenario of changing their IT software and technologies, needed to use this model to examine and evaluate their business procedure in every stage that works together effectively to provide better quality results in these projects. As discussed by Beerbaum (2021), this 7S method also helped to identify the proper path by implementing a proposed strategy for transforming the overall process of business. As per the 7S model or frameworks, seven factors in a project are needed to be observed to massage the working accuracy efficiently. The elements mainly have two parts one is elements and another one is hard elements. The hard elements are relevant to the structure that is required to change based on the proposed strategy and the required system to manage the changes efficiently. On the other hand, organisations can define their skills, shared values, styles and staff as soft elements.

The hard and soft elements denote something unique that should be followed by an organisation to make changes management for major transformation of IT software and technologies successful.

Strategy

Strategy is based on the requirement of projects in the Hilti group to make their business transformation process as well as the shift to Salesforce from SAP technology (Salesforce, 2021). For improving project management based on strategy Agile project management tools are used by the organisation to handle their changes management in business.

Structure

The structure of this framework can be defined as an arrangement of a business such as teams, stakeholders,  departments and more.

Systems

Systems are used by an organisation’s staff for maintaining their daily working process and activities to finish the jobs or projects.

Shared Values

The core values of a project in a selected company can be defined with this method that indicates the ethics of its work.

Style

In this 7S framework, Style indicates leaders’ behaviour in a project including their abilities to direct a working process to a team that helped to finish the project successfully.

Staff

Staff reflects employees or workers of an organisation or Hilti group in the present scenario including project team members to accept change in the project and finish a project with better quality output.

Skills

Relevant skills of employees help to improve the working process including their competencies which is mainly required to make a change in project success.

In this case study scenario, the transformation of business along with IT software development can affect 20000 employees. In this context, for improving the engagement with projects of employees, the organisation is needed to take some activities and initiative in their business. As discussed by As inspired by Dedahanov et al. (2017), the organisation is required to understand their employees’ interest, strength and weakness that provides better performance in an organisation. Proper training and development opportunities of employees are needed to be developed for helping them to motivate them to provide better quality work towards a business. In addition, the Hilti group should be transparent to clear their employees’ doubts that helps them to improve their employees interest in the projects. The organisation’s needed to motivate their workers by providing rewards, opportunities and recognition that also provided impact in working developments.

Conclusion

Aim of this report is to shed light on a specific scenario in terms of coming up with effective recommendations regarding organisational structure, leadership, project governance, managing and leading change. Owing to this factor, organisational context of The Hilti Group is delineated carefully, while TOWS matrix is applied strategically to identify pain points. In addition to that, a proposed organisational structure, functional hierarchical pattern is described and discussed critically to measure the amount of success and failures. Two project governance frameworks like agile method and waterfall method are comparatively discussed to present a viable recommendation. Revolving around the present scenario, digital transformation of The Hilti Group, a discussion is developed regarding change management. The Hilti Group with its global presence is required to handle the process of transformation in a revolutionary way to create milestones. In a nutshell, this report has intended to represent an overall approach ranging from leadership to project management for empowering digital transformation.
